- Conflict between reps starts when a customer has no clear "owner" in the system.
- The rule: every customer has one owner, set either by distribution (manual or round robin) or automatically to the first rep who calls or messages them.
- Each rep sees only their own customers (or their team's), and imports and campaigns stay inside their own data.
- Incoming WhatsApp and calls from a customer go straight to the owner, and fall back to the queue or voicemail if unanswered.
A sales manager gets a call from an angry customer: "Three of your people called me today, each with a different offer!" The same week two reps argue over a commission, each saying "this is my customer, I called first". These problems are common in real estate, cars, education and services, and they share one cause: there is no clear customer ownership system.
This article explains how to distribute customers fairly and without conflict, how to make each rep see only their own customers, and how to route a customer's calls and messages straight to their owner instead of around the team. All of it works in the Klamna sales team CRM.
Why conflict happens
- A shared customer list: everyone sees everyone, so each rep picks the "good" customers and calls.
- Scattered Excel files: each rep has a file and nobody knows the same number is in a colleague's.
- The company number routes at random: the customer calls the unified number and any rep answers, not the one following up.
- Personal phones: the rep contacts customers from a personal phone, nobody sees the chat, and when the rep leaves the customer leaves too.
The fix is not a weekly meeting and a warning; it is a system that applies the rule automatically.
The core rule: one owner per customer
Every contact, lead and company account has an "owner" field. It decides:
- Who sees and contacts the customer.
- Where their incoming messages and calls go.
- Who gets credit for the deal in reports and commission.
Ownership is set in one of these ways:
| Method | How it works | Fits |
|---|---|---|
| Manual assignment | The manager picks the rep for each customer or group | Large deals, corporate clients, specific projects |
| Round robin | New leads from ads and forms go to the team one by one | High lead volume, fairness between reps |
| First contact | The first rep who calls or messages the customer becomes the owner automatically | Teams that prospect and call directly |
| By area or project | Each rep or team owns a city, project or product | Real estate, cars, distribution |
Most companies combine methods: ad leads by round robin, customers a rep finds by first contact, and key accounts manually.
Each rep sees only their own customers
The second step is permissions. In Klamna you can set a rep's profile so they see only the contacts, leads and accounts assigned to them, or to their team if they are a team leader. This covers:
- Lists and search: a colleague's customer does not appear, even when searching by number.
- Imports: an imported customer file comes in under the rep's name and inside their data.
- Campaigns: a WhatsApp or call campaign the rep creates goes only to their customers, never the whole company database.
- Team leaders: see all their team's customers and can redistribute them.
- Managers: see everything and transfer ownership when a rep leaves or territories change.
There is a ready profile called "Real estate agent" set up this way; use it as is or adapt it. General team permissions are set in team management.
Routing WhatsApp and calls to the owner
This is the real difference. Customers do not know who "owns" them in your system; they call the company number or message its WhatsApp. The system knows:
- WhatsApp: a new message from a customer with an owner goes straight to that owner instead of general team assignment.
- Calls: the system looks up the caller's number in the CRM and, if there is an owner, rings the owner's extension first.
- Fallback: if the owner does not answer, is busy or off duty, the call goes to the general queue or voicemail as you choose, so the customer is never lost.
- New customers: a new number with no owner enters the normal queue, and the first rep who handles it becomes the owner.
Every number that calls or writes becomes a contact automatically in the CRM with a full timeline: calls and recordings, chats, notes and tasks. If the customer moves to another rep, the whole story moves with them.
How long does a customer stay with a rep?
Ownership without a time limit becomes a monopoly. Most teams set a simple rule: a lead stays with the rep while there is regular contact, and if a set period passes (say 7 or 14 days depending on the sales cycle) with no call or message, it returns to distribution or the team leader reviews it. A customer who has actually bought stays with their rep for follow-up and repeat sales. What matters is that the rule is written and known to the team from day one, so every ownership transfer does not become a new dispute. A "customers with no contact" report makes it easy: the team leader reviews the list weekly and decides.
Automatic follow-up after every call
Ownership is half the story; the other half is fast follow-up. With WhatsApp after a call, every answered outbound call triggers an automatic WhatsApp from the company number: "Thanks for your time, here is the file we discussed" or the showroom location. The reply returns to the same rep because they own the customer. You can set a minimum call length before sending, and a cooldown so the customer does not get several messages if you call more than once.
Example: a car showroom with five reps
A car showroom gets dozens of leads a day from Instagram and TikTok ads and dozens of calls on its unified number. Before the system: ads arrive in one inbox, the manager distributes them at the end of the day, and any free rep answers the number. The customer who spoke to "Salem" yesterday reaches "Fahad" today and gets a different price.
After applying ownership:
- Every ad lead is assigned by round robin within seconds and gets a WhatsApp welcome in the rep's name.
- The next day the customer calls the unified number and it rings Salem's phone directly because he is the owner. If Salem is on a test drive and does not answer, the call goes to the queue, a colleague answers and the note is saved on the customer record.
- Fahad does not see Salem's customers in his list, so he never calls them by mistake.
- At month end the report shows for each rep: leads received, contacted, showroom visits and purchases — commission is clear with no argument.
What to watch in reports
| Metric | Why it matters |
|---|---|
| Customers not contacted within 24 hours | Reveals reps who reserve customers and do not follow up |
| Average time to first contact | Speed to lead is the biggest factor in a sale |
| Conversion by rep and source | Shows who needs training and which ads bring deals |
| Calls that went to the fallback | If many, the owner is not answering and you should redistribute |
Steps to apply customer ownership in your team
- Clean the data: bring reps' files into the system and merge duplicate numbers. Where a number has several owners, the manager decides.
- Write the rule: when to use round robin, first contact or manual, and how many days a customer stays with a rep without contact before returning to distribution.
- Set permissions: rep profile "my customers only", team leader "my team's customers".
- Turn on routing: WhatsApp to the owner, calls to the owner with a clear fallback.
- Connect lead sources: website forms and Meta, TikTok and Google lead ads through lead capture so they enter and are assigned automatically.
- Review reports weekly: customers per rep, how many were contacted and conversion to deals.
Common mistakes
- Ownership with no time limit: a rep "reserves" hundreds of customers and never calls. Set a rule: no contact within a set period and the customer returns to distribution.
- Hiding everything from the manager: restricted visibility is for reps, not management.
- Forgetting the fallback: routing to the owner with no fallback means a customer ringing with nobody answering.
- Allowing personal phones: all contact should be from the company number so it is recorded and the customer stays with the company. Reps work from the Klamna mobile app on the company number.

FAQ
What if two reps contact the same customer?
Under the first-contact rule the first becomes the owner, and the second no longer sees the customer if their profile is limited to their own customers. In special cases the manager can transfer ownership.
What happens to a rep's customers when they leave?
The manager moves them to another rep or back into distribution, and the whole history (calls, chats, notes) moves with them because it lives in the system, not on the rep's phone.
Does the customer notice anything?
Only good things: they call the same company number and reach the rep who knows them, without repeating their story.
Can a team leader see the team's customers?
Yes. There is a "my team's customers" scope for team leaders and an "all" scope for managers.
Does owner routing work with a 9200 unified number?
Yes. Any company number (9200, 800 or a landline) follows the same routing rules.
